Losing a client doesn't always mean losing them forever.
Depending on why they left, when they left, and what has changed since then, some former clients may eventually be open to coming back. The problem is that most businesses don't have a system for identifying those opportunities.
They mark the client as terminated, move on, and eventually forget about them.

Start With the Business Objective
You didn't buy HubSpot to see how many HubSpot features you can use.
You bought it to help your business grow.
For some businesses, that means generating more leads. For others, it's improving sales processes, supporting customers, or increasing retention.
Client win-back is another business objective.
The HubSpot setup is simply the mechanism that helps you accomplish it.
Step 1: Make Sure Your CRM Knows When a Client Leaves
Before you can automate a win-back process, you need to know who your former clients are.
That means your CRM needs a reliable way to identify client status.
For example, you might have a company property that tracks whether a client is:
- Onboarding
- Active
- Terminated
- Or another status relevant to your business
When you move a client to a terminated status, you can use HubSpot's conditional logic to require additional information.
At minimum, you may want to capture:
- Termination date
- Termination reason
- Whether there is a potential win-back opportunity
- Follow-up date
- Additional notes or context
This information isn't only useful for win-back campaigns.
It's also valuable for understanding your churn.
If you consistently capture why clients leave, you can start looking for patterns. Maybe clients are leaving because of pricing. Maybe implementation takes too long. Maybe a particular service isn't meeting expectations.
That information can ultimately help you improve the business and eliminate some of the reasons clients leave in the first place.
Step 2: Send an Exit Interview
Once you mark a client as terminated, you can automatically send an exit interview.
The survey can ask questions such as:
- Why are you leaving?
- What are you doing next?
- Are you moving to another provider?
- Would you be open to hearing from us in the future?
- Is there anything we could have done differently?
The goal isn't to convince the client not to leave.
If they've decided to leave, respect it.
Instead, use the exit process to learn from the experience and establish whether there might be an opportunity to reconnect later.
You can even add a lighter question at the end of the survey. Something unrelated to the business can make the experience feel a little less transactional.
Step 3: Build Your Win-Back Segments
Once you have the information you need, create active segments in HubSpot to identify former clients worth contacting.
For example, you might look for clients who:
- Have a terminated status
- Left more than a certain amount of time ago
- Did not leave because the service was permanently unnecessary
- Were identified as having win-back potential
- Have reached their designated follow-up date
The exact criteria will depend on your business.
And that's important.
You don't want to blindly email every former client you've ever had.
Someone who left because their business closed is probably very different from someone who said, "Check back with me next year."
Your CRM should help you make that distinction.
Step 4: Automate the Follow-Up
Now you can connect those segments to a HubSpot workflow.
When a former client meets your criteria, the workflow can trigger the appropriate next step.
For example, you could:
- Send an email from their former sales or service representative
- Send a general re-engagement email
- Create an internal notification
- Create a follow-up task
- Enroll the contact in a sequence
- Direct them to a dedicated win-back landing page
- Send them to a meeting scheduling page specifically designed for former clients
The important part isn't which action you choose.
It's that the system removes the need for someone on your team to remember to do it.
Don't Automate Without Thinking
Automation doesn't mean "contact everyone."
In fact, that's one of the easiest ways to build a bad automation.
Be thoughtful about who enters the win-back process and when.
You don't want to repeatedly contact people who have made it clear they aren't interested. You don't want to waste your team's time. And you definitely don't want to annoy former clients by treating every termination the same way.
Use the information captured during the termination process to determine who should actually enter the system.
What the Finished System Looks Like
At the end of the process, you have a simple system that runs in the background.
A client terminates.
You log the termination in HubSpot.
HubSpot captures the relevant information and can automatically send an exit interview.
The CRM stores the reason they left and whether there is a potential opportunity to win them back.
Then, when that former client meets your criteria, HubSpot automatically triggers the appropriate outreach or alerts the person on your team responsible for following up.
Nobody has to keep a spreadsheet.
Nobody has to set a calendar reminder for a year from now.
Nobody has to remember that a former client said, "Talk to me next year."
The system does the remembering.
